Straightforward

Start / Stop / Continue

Turns vague complaints into commitments people can actually keep.

Every Note is already phrased as a change in behaviour, so the session skips past diagnosis and lands on commitments. Good for a team that discusses well but rarely decides anything.

See the board

Reach for it when

  • Get from 'this is annoying' to 'here's what we'll do differently'
  • Decide out loud what the team will stop doing, which usually goes unsaid
  • Finish on time with a short list of commitments rather than a long list of grumbles

Pick something else when

  • You need to understand why something happened before deciding what to change
  • The friction is between people, not in the process
  • The problem doesn't fit in three buckets and forcing it there loses the point

The board

What your team sees during Collect. Everyone writes on their own device, and nobody sees anyone else's Notes until the stage closes.

Start

Not doing it yet, but should be

A one-line intent on every PR
Demo on Thursday so Friday isn't a scramble

Stop

Not worth doing at all

Standup status theatre
Re-estimating tickets that carried over

Continue

Working. Leave it alone

Pairing on anything that touches billing
Writing the rollback step before deploying

How the session runs

The facilitator moves the room from one part to the next, so nobody has to remember what comes after what.

  1. Collect Notes

Add your notes. Everyone writes at once.

  2. Read-out

Everyone reads their own notes aloud, one at a time

  3. Group Similar Notes

Pull related notes into the same pile

  4. Vote on Topics

Pick what the group should spend its time on

  5. Agree on Commitments

Pick the changes worth committing to and give each one an owner

  6. Session Summary

Check what came out of the session and export it

Prompts that open it up

The facilitator can drop any of these into the room when it goes quiet.

  • What could we stop today that nobody would miss?
  • What did we try once that deserves to become a habit?
  • What's the smallest change that would have saved us the most time?
